MARKET RESEARCH & OFFER VALIDATION
Once you've selected your automation type and niche, you MUST validate this combination before investing significant time building your solution.
3.1 Conducting Market Research
▸Does this automation already exist in this niche?
▸If it exists, how well is it working? What are the gaps?
▸What are the biggest pain points businesses in this niche face?
▸Would businesses in this niche pay for this solution?
▸Search for existing SaaS companies that offer similar solutions
▸Analyze their features, pricing, and customer reviews
▸Browse industry forums and communities (Reddit, Facebook Groups, LinkedIn)
▸Look for complaints and pain points people are discussing
▸Analyze job postings — if companies hire for roles your automation could replace, that's a good sign
3.2 Conducting Validation Interviews
This is the most crucial step. Direct conversations with potential clients give you insights that no amount of online research can provide.
▸Validate that the pain point is real and significant
▸Understand current workflows and what solutions are being used
▸Gauge willingness to pay for an automated solution
▸Build relationships that could lead to your first clients
▸LinkedIn outreach — personalized connection requests explaining you're doing research
▸Cold email — focus on learning, not selling
▸Reddit and forum participation
▸Facebook groups specific to your niche
▸Your personal network
"Thank you for taking the time to speak with me. I'm researching [specific automation type] for [niche], and I'd love to learn about your current processes and challenges. This is purely for research — I'm not selling anything today."
▸"Walk me through your current process for [relevant task]. What does a typical day look like?"
▸"What are the biggest time-consuming or frustrating parts of this process?"
▸"What tools or systems are you currently using to handle this?"
▸"If you could wave a magic wand and automate any part of your business, what would it be?"
▸"How much time per week do you spend on [specific task]?"
Target Number of Interviews: Aim for at least 10-15 interviews.
You'll start to see patterns emerge after 5-7 conversations.
3.3 Making the Go/No-Go Decision
▸Multiple people confirmed the pain point is significant
▸People expressed genuine interest in a solution
▸Existing solutions have clear gaps you can address
▸The target market has budget for this type of solution
▸You found potential first clients during your interview process
▸Pain point exists but people are managing with current workarounds
▸Competitive solutions exist but you identified specific improvements you can make
▸Interest is moderate — might need to refine your offer or target a different sub-segment
▸People don't see the problem as significant or urgent
▸Existing solutions are comprehensive and well-loved
▸No one expressed willingness to pay for this solution
▸The niche is too small to support a sustainable business
4
BUILDING YOUR INITIAL OFFER
▸Clear Problem Statement — What specific pain point are you solving?
▸Concrete Solution — What exactly will your automation do?
▸Measurable Outcomes — What results will clients see? (time saved, leads generated, revenue increased)
▸Deliverables — What will they receive? (dashboard, integration, training, etc.)
▸Timeline — How long until it's implemented and working?
Problem: Real estate agents spend 10+ hours per week manually prospecting for buyer and seller leads.
Solution: AI-powered lead generation system that automatically identifies qualified prospects,
·50-100 qualified leads per month
·10+ hours saved weekly on prospecting
·5-10 booked appointments per month
·Custom automation setup integrated with existing CRM
·Dashboard showing lead activity and campaign performance
·One-on-one training session
·30 days of optimization and support
Timeline: Fully operational within 2 weeks of onboarding
Pricing: $2,500 setup + $500/month (Beta pricing: $1,500 setup for first 5 clients)

FINAL VERIFICATION & NEXT STEPS
Before moving forward with outreach, schedule a verification meeting with your mentor (Da Vinci).
▸Your chosen automation type and niche combination
▸Summary of your market research findings
▸Key insights from your validation interviews
▸Your preliminary offer structure
▸Any concerns or questions
▸Outreach systems and client acquisition
▸Building your backend support infrastructure
▸Delivering and scaling your automation services
NICHE SELECTION: THE FRAMEWORKS THAT SEPARATE 6-FIGURE
AGENCIES FROM EVERYONE ELSE
agency growth research (AI agency niche strategy), and validated agency selection frameworks.
▸Proven agency research NICHE SELECTION CRITERIA — THE 4-VARIABLE SCORING MODEL proven offer frameworks presents a framework for evaluating any market. He scores on four dimensions before committing to a niche. Apply this directly to AI automation niche selection. a) Pain Level (1-10): How acutely does the target market feel this problem?
Real estate agents with unfollowed leads: 9/10 — they're losing money every week vs. a business owner who vaguely wants "better systems": 3/10
Rule: Target pain level 7+ only. Below that, you'll spend more time convincing than delivering.
b) Purchasing Power (1-10): Can they afford your solution?
Real estate agent closing $5M/year in GCI: 9/10
Startup founder with no revenue: 2/10
Rule: Your ideal client should be able to pay your fee from ONE client acquisition.
If they close a $10K deal because of your automation, paying you $3,500 is obvious.
c) Ease of Targeting (1-10): Can you find and reach them at scale?
Real estate agents on Zillow/Realtor.com: 9/10 — public directory, searchable by city
Solo consultants: 4/10 — fragmented, hard to list cleanly
Rule: You need to be able to build a list of 500+ targeted contacts within 48 hours.
d) Market Size (1-10): Is there enough market to build a real business?
3 million licensed real estate agents in the US alone: 10/10
Boutique watch dealers: 2/10
Rule: If there are fewer than 50,000 potential clients in your target market, the ceiling is too low to build a scalable agency.
Score each niche idea across all four. Only pursue niches that score 28+ out of 40.
Real estate AI automation scores ~34/40 by this model — one of the highest available.
▸Top agency research "NICHE WITHIN A NICHE" PRINCIPLE
Top agency research core positioning insight: the riches are in the niches, but the REAL riches are in sub-niches. If you position as "AI automation for real estate agents," you're competing with everyone. If you position as "AI lead follow-up automation for residential real estate agents doing $2M-$10M in annual GCI," you're competing with almost nobody.
Could a prospect read your positioning and immediately say "That's for me" or "That's not for me"?
Too broad: "AI automation for real estate"
Answer from prospect: "Maybe?"
Niche: "AI automation for real estate agents"
Answer from prospect: "Possibly."
Sub-niche: "Lead follow-up automation for residential agents doing 20+ transactions a year"
Answer from prospect: "Yes, that's me" or "No, that's not me"
The second answer is the one you want. Clarity kills confusion. Confusion kills conversions.
1
START WITH A BROAD NICHE (REAL ESTATE)
ADD A QUALIFIER — BUSINESS SIZE, SPECIALIZATION, OR PAIN
VALIDATE THAT THE SUB-NICHE HAS AT LEAST 10,000 POTENTIAL
BUILD YOUR ICP, MESSAGING, AND OFFER EXCLUSIVELY FOR THAT SUB-
5
EXPAND AFTER YOU'VE CLOSED 5+ CLIENTS IN THE SUB-NICHE
Morgan's agencies consistently run sub-niche-specific campaigns and report 3-4x higher close rates than generalist agency positioning.
1
THE "TIMING OF PAIN" SIGNAL — IDENTIFYING HIGH-URGENCY BUYERS
Most niche selection frameworks focus on who has the problem. The best frameworks identify who is feeling the problem RIGHT NOW, at maximum urgency.
a) Recent trigger events: A real estate agent who just lost a major deal because their follow-up was slow is experiencing maximum pain. Target agents who have publicly complained about this (LinkedIn posts, Facebook group comments, Zillow reviews mentioning "didn't respond quickly").
b) Growth signals: Agents who recently expanded (hired their first assistant, opened a team page, listed 5+ properties this month) are at a scaling inflection point — their current processes are breaking. They're ready for automation.
c) Competitor activity signals: When a competing broker or agent in their market starts using obvious automation tools (fast response times, templated follow-ups), nearby agents feel urgency to match. Use this in outreach: "Agents in [city] are starting to automate lead follow-up. Are you ahead of this or behind?"
1
OFFER STACKING FOR REAL ESTATE — THE PRODUCTIZED SERVICE ARCHITECTURE
Once you've validated your niche, the next step most SOPs skip: structuring your offer as a productized service with clear tiers, not a custom consulting engagement every time.
Proven agency research productized offer principles applied to real estate AI automation:
Tier 1 — Starter: $1,500 setup + $300/month
What's included: Basic lead response automation (instant SMS + email reply to new leads)
Best for: Solo agents, testing budgets
Your margin: High (3-4 hours to build)
Why it exists: Entry point to get clients who can upgrade
Tier 2 — Growth: $3,500 setup + $600/month
What's included: Lead response + nurture sequence (8-touch over 90 days) + CRM integration
Best for: Agents doing 20+ transactions/year
Your margin: Good (8-12 hours to build)
Why it exists: Your core offer — most clients should land here
Tier 3 — Enterprise: $6,500 setup + $1,200/month
What's included: Full lead gen + response + nurture + reporting dashboard + monthly optimization calls
Best for: Teams of 3+ agents, brokerage owners
Your margin: Lower (20-30 hours), but premium brand positioning
Why it exists: Sets the anchor price and makes Tier 2 feel like a deal
Anchor effect: Always present all three tiers. Prospects who were going to say no to $3,500 often say yes when they see $6,500 is the alternative.
1
VALIDATION INTERVIEW UPGRADE — THE CLOSING RATE SIGNAL TEST
The standard validation interview tells you if a problem exists. The upgraded version tells you if people will actually pay to solve it.
Standard question: "Would you pay for a solution like this?"
Problem: This produces social desirability bias — people say yes even when they wouldn't.
"If I could show you a system that [specific outcome] within 30 days, what would that be worth to you?
Walk me through how you'd think about the investment."
Follow-up: "What would make you not buy something like this even if you believed it worked?"
a) Their mental budget ceiling (so you can price accurately)
b) The real objection you'll face in sales calls (so you can pre-empt it in your offer)
Run this upgrade on your next 5 validation interviews. You'll leave knowing exactly what to charge and exactly what objection to address before the prospect even raises it.
1
NICHE SWITCHING PROTOCOL — WHEN TO PIVOT AND WHEN TO PERSIST
One of the most common mistakes: pivoting away from a niche too quickly after a few rejections.
The equally common mistake: persisting with a dead niche because you've invested in it emotionally.
·200 outreach attempts (DMs, emails, or calls combined)
·15+ conversations with prospects (not just sent messages)
·5+ validation interviews
·Below 1% positive response rate after 200 outreach attempts
·3+ validation interviews produced no willingness-to-pay signals
·2+ prospects said a directly competing solution already works for them
·You cannot name 5 companies in the niche that are financially healthy and growing
·At least 1 prospect said "I'd try this" and gave you their email
·Your messaging hasn't been iterated more than 3 times
·You haven't reached 200 attempts yet
·Your outreach targeting is still being refined
Most niches that "don't work" are actually outreach or messaging failures — not niche failures.
Exhaust your messaging iterations before you blame the niche.
